How to Calculate Customer Acquisition Cost for Your Business

A bakery owner I worked with last year spent 1,800 dollars on social media ads in March and celebrated 120 new customers. It felt like a win until we did the maths. Each new customer had cost 15 dollars, the average first order was 11 dollars, and fewer than a third ever came back. She had paid to lose money on every single sale.

Customer acquisition cost, usually shortened to CAC, is the total you spend to win one new paying customer. It is the number that tells you whether your growth plan is building a business or quietly draining it. This guide shows how to calculate customer acquisition cost properly, what to include that most owners forget, and how to judge whether your number is healthy.

The Basic Customer Acquisition Cost Formula

The formula itself is simple. Take everything you spent on sales and marketing in a period and divide it by the number of new customers you won in that same period.

If you spent 3,000 dollars in a quarter and gained 60 new customers, your CAC is 50 dollars. That part takes thirty seconds. The hard part is deciding what goes into the 3,000, and being honest about which customers were actually new.

Pick a period that fits your sales cycle. A coffee shop can measure monthly. A web design studio whose clients take ten weeks to decide should measure quarterly, or the numbers will swing wildly from month to month.

What to Include That Most Owners Leave Out

When owners calculate CAC for the first time, they usually count only ad spend. That makes the number look about half as large as it really is. A complete figure includes:

  • Paid advertising across every platform, including boosted posts.
  • Marketing tools and software such as email platforms, scheduling apps and design subscriptions.
  • Freelancers and agencies who write copy, run campaigns or manage your social accounts.
  • Sales wages or commission, including the portion of your own time spent selling, valued at what you would pay someone else.
  • Discounts given to win a first order, such as a 20 percent welcome code.
  • Events and printed materials, from trade show booths to flyers.

The owner's time is the item most people skip, and it is often the biggest. If you spend ten hours a month on sales calls and your time is worth 40 dollars an hour, that is 400 dollars of acquisition cost whether you write a cheque or not. The same thinking applies when you hire, as covered in what your first employee really costs month by month.

Count Only Genuinely New Customers

The other half of the formula is just as easy to inflate. A returning customer who used your spring discount code is not a new customer, even if the code was part of an acquisition campaign. Neither is a referral who would have arrived anyway.

Use your sales records, not your ad dashboard, to count new customers. Ad platforms attribute sales generously, often counting anyone who saw an ad within a week of buying. Your till or invoicing system knows who bought from you for the first time. If the two numbers differ by more than 20 percent, trust your own records.

Comparing CAC to What a Customer Is Worth

A CAC figure means nothing by itself. Fifty dollars is cheap for an accountant whose clients pay 2,000 a year, and ruinous for a shop where the average basket is 18 dollars. You need to compare it with customer lifetime value, the gross profit a typical customer brings in over the whole relationship.

A simple version: average order value, multiplied by gross margin, multiplied by the number of orders a typical customer places before they stop buying.

Bakery from the opening example15 dollars12 dollars0.8 to 1Losing money on growth
Dog grooming salon35 dollars420 dollars12 to 1Underspending on marketing
Bookkeeping practice300 dollars1,200 dollars4 to 1Healthy

The widely quoted target is a ratio of about 3 to 1. Below that, growth eats your cash. Well above it, you can probably afford to spend more to grow faster. Your gross margin figure should come straight from your accounts; if you are unsure where to find it, reading a profit and loss statement walks through it line by line.

Why a Lower CAC Is Not Always the Goal

Most marketing advice treats CAC like a cost to be squeezed as low as possible. I disagree, at least for small businesses with good margins.

Chasing the cheapest customers usually means chasing deal hunters. A 50 percent off promotion can halve your CAC overnight, and the customers it brings in tend to disappear the moment the discount ends. Meanwhile the slower, pricier channels, such as a referral partnership with a local accountant or a well placed listing in a trade directory, often bring customers who stay for years.

The better question is not "how do I cut CAC" but "which channel brings me customers with the highest lifetime value per dollar spent". Sometimes the answer is the most expensive channel on your list. It also pays to remember that raising prices lifts lifetime value without touching acquisition spend at all, which is why raising prices without losing good customers belongs in any growth plan.

Measure CAC by Channel, Not Just Overall

A single blended number hides the channels that are losing money. Once a quarter, split your spend and new customers by source.

  1. Ask every new customer how they found you, at checkout or on your intake form.
  2. Assign each marketing cost to one channel, splitting shared tools evenly if you must.
  3. Divide each channel's cost by the new customers it brought in.
  4. Check the repeat rate for each channel's customers after 90 days.
  5. Move money from the worst channel to the best one in small steps, about 20 percent at a time.

In the bakery's case, splitting by channel showed that the paid ads cost 15 dollars a customer while a weekly stall at the farmers market cost about 6 dollars, and those customers came back twice as often. She dropped the ads and added a second market day.

FAQ

How often should a small business calculate CAC?

Quarterly is enough for most. Monthly only makes sense if you spend heavily on ads and can adjust campaigns quickly in response.

What is a good CAC payback period?

For most small businesses, recovering your acquisition cost from gross profit within six to twelve months is comfortable. Longer than that puts pressure on cash flow, especially during expansion.

Should word of mouth count as zero cost?

Mostly yes, but include the cost of any referral rewards or free samples. A referral programme that pays 25 dollars per new customer has a CAC of at least 25 dollars.

Your First Calculation This Week

Open last quarter's accounts and add up every sales and marketing cost, including an honest value for your own selling time. Divide by the number of genuinely new customers from your sales records. Then compare that figure with what an average customer is worth in gross profit. If the ratio is under 3 to 1, fix that before you spend another dollar on growth.
